"Nine Agents, One Company: How Crucible Actually Runs on AI"
Most companies talk about using AI. We thought it was more interesting to show exactly how we built an organization around it — the structure, the tradeoffs, and the design decisions that make it work.
Crucible runs with nine AI agents handling the operational functions of the business. This isn't a chatbot bolted onto a workflow. It's a layered organizational architecture where each agent has a defined role, a reporting structure, and a way of coordinating with the others. Here's how it's built.
The Org Chart Is Real
We didn't invent novel abstractions. We took a standard corporate org chart and mapped AI agents onto it.
At the top is the corporate layer: Victor (President, handles strategy) and Grace (Chief of Staff, handles operations and coordination). Below that is a shared services layer — Penny (Finance), Scout (R&D and competitive intelligence), Marco (Digital Ops), Iris (Creative and visuals), and Dev (Engineering). Then there's the business unit layer: Paige (CMO, content and brand) and Chase (Growth).
Nine agents. Three layers. Roles that don't overlap.
The reason this matters is that ambiguity kills multi-agent systems. When two agents could plausibly own the same task, you get duplication, contradiction, and noise. Defining clear ownership upfront — the same reason good companies write job descriptions — prevents that. Paige handles content. Scout handles competitive research. They collaborate, but neither is doing the other's job.
The org chart isn't decoration. It's load-bearing.
Grace Is the Router, Not a Bottleneck
When Sam (our CEO) sends a message, it doesn't go directly to the relevant specialist. It goes to Grace first.
Grace triages every incoming request, determines which agent or agents should handle it, and routes accordingly. If Sam asks about a competitor's pricing, that goes to Scout. If it's about a content campaign, it routes to Paige. If it touches multiple domains — say, a growth initiative that needs engineering support and a content brief — Grace coordinates across Chase, Dev, and Paige without Sam having to manage that herself.
The obvious concern with any centralized routing layer is that it becomes a bottleneck. A human Chief of Staff who has to manually hand off every task creates a single point of failure. The difference here is that Grace operates asynchronously and at machine speed. Triage isn't a meeting. It's a classification step that takes seconds.
What Grace actually provides is context continuity. Rather than each agent receiving decontextualized one-off requests, Grace maintains awareness of what's already in flight, what's been asked before, and where work overlaps. That prevents two agents from independently starting work on the same problem, and it means Sam doesn't have to remember who she already told what.
For a small team, this is significant. Coordination overhead is one of the main things that breaks small organizations. Grace absorbs most of it.
Heartbeats: Staying Alert Without Creating Noise
A persistent challenge with AI agents is the on/off problem. Either they respond to everything (noisy, expensive, exhausting to work with) or they only respond when explicitly invoked (easy to forget, things slip).
We solved this with a heartbeat system.
Each agent runs a periodic check on its own queue. The check reviews outstanding tasks, upcoming deadlines, and any new context that's landed since the last cycle. If there's something actionable — a deadline approaching, a blocker that needs flagging, a task that's been sitting too long — the agent surfaces it. If there's nothing actionable, it stays silent.
That last part is important: silence is the default. An agent that sends you a status update every hour regardless of content is worse than no agent at all. The heartbeat is designed to interrupt only when interruption is warranted.
The practical effect is that nothing falls through the cracks without anyone having to actively babysit the system. Penny will flag an invoice that's about to be overdue. Dev will surface a dependency that's blocking work downstream. These aren't responses to questions — they're proactive signals, generated because the agent checked its state and found something worth saying.
It's a small design choice with a large operational impact.
Shared Resources Replace Coordination Meetings
Cross-functional work is where most systems break down. When Paige needs to write a product announcement, she needs input from Dev on what shipped, from Scout on competitive positioning, and potentially from Chase on how to frame it for growth channels. In a traditional setup, that's a meeting, or a long email thread, or a Slack channel that everyone's already ignoring.
Our agents share a task board and a common knowledge base.
When Dev logs work on a feature, that context is available to Paige without anyone having to brief her. When Scout files a competitive analysis, Paige can reference it directly in a content brief. The knowledge base functions as persistent shared memory across the agent team — not a document repository that humans forget to update, but a structured record that agents write to as a standard part of how they work.
This means coordination happens through artifacts rather than conversations. Agents produce structured outputs — briefs, analyses, task records — that other agents consume. The back-and-forth is replaced by a shared context layer.
The implication for how we work is that cross-functional projects move faster and with less overhead than they would in a human-only organization of comparable size. There's no scheduling problem, no "waiting to hear back," no context lost in translation. The information is either in the knowledge base or it isn't.
The Platform: OpenClaw
All of this runs on OpenClaw, an AI agent orchestration platform that handles the infrastructure layer.
OpenClaw manages session state for each agent — so when Grace picks up a conversation, she has the full prior context without anyone having to reconstruct it. It handles routing between agents, memory persistence, and multi-channel communication. Sam can reach the agent team via Telegram, Signal, or webchat, and the agents respond in context regardless of channel.
What OpenClaw provides, practically, is the difference between building an agent and building an agent team. A single agent with good prompting is useful. A coordinated team of agents with shared state, defined roles, and reliable routing is something qualitatively different — and building that infrastructure from scratch would be months of work. OpenClaw handles it at the platform level, which is why we can focus on the organizational design rather than the plumbing.
What We've Learned
The architecture we've described isn't final. We're still learning what works, what creates friction, and where the seams are. But a few things have held up:
Clear roles prevent duplication. Central routing with good context beats ad-hoc coordination. Proactive monitoring (heartbeats) beats reactive-only systems. Shared memory replaces most coordination overhead.
If you're building with AI agents — whether for your own company or for clients — the organizational design questions matter as much as the technical ones. Who owns what? How does information flow? What triggers an agent to act, and what keeps it quiet? These aren't AI questions. They're operations questions that apply equally to any team.
